Client Overlay — YNNA Steel · CBAM Urgent (January 2026)

Builds on Morocco UNS Standard v0.1 and Annex F — Cement, Steel & Heavy Industry. Distinct from the Overlay — Sonasid CBAM Pilot: YNNA’s window is already shorter and the editorial relationship via the Made-in-Morocco YouTube series provides a softer entry.

1. Why YNNA Steel is the most time-sensitive Moroccan client

The Moroccan Industrial Digital Maturity Dossier 2026 flags YNNA Steel as CBAM-urgent with a January 2026 deadline. By the time this overlay is read, the runway to a measured-data declaration may be < 9 months. Two implications:

  1. The pilot must compress to 6–8 weeks, not the standard 12.
  2. A “good-enough” measured declaration is more valuable than a perfect one delivered late — favor coverage over depth.

2. Editorial vehicle — the soft entry

The dossier identifies the Made-in-Morocco YouTube series as the YNNA editorial vehicle (all four episodes feature YNNA subsidiaries). This is not a procurement channel, but a trust channel: a published episode covering YNNA Steel’s CBAM journey, narrated as a turnaround, gives YNNA leadership a public-relations dividend that no fixed-fee contract can match.

Position: IEIA delivers the technical work; the Made-in-Morocco content captures it. The two run in parallel.

3. Named contacts

RoleIdentityNotes
Group sponsorYNNA Holding executive (TBD)Made-in-Morocco editorial relationship is the introduction
Operations sponsorYNNA Steel Plant Director (TBD)Owns PLC and site access
CBAM/finance ownerYNNA Steel CFO (TBD)Pays the default-factor cost; carries the urgency

Action item: complete the YNNA Steel contact card before outreach. Use the Made-in-Morocco production team as the warm introduction.

4. Technical scope — compressed

4.1 Sprint structure (6 weeks)

WeekGoal
1Stack audit (PLCs, network, existing SCADA), MoU with YNNA Steel ops
2Edge node + broker deployed; mTLS, ACL, basic observability
3Core CBAM signals live: co2-flow-kgh and energy-kwh on EAF + reheat-furnace + power-incomer
4Heat-ID → consignment join logic; CBAM aggregator first dry run
5Signed payloads (§11.6); auditor walk-through
6First conformant Q1 2026 declaration extract; handover

4.2 Mandatory minimum signals (CBAM-only)

The compressed pilot drops everything that does not feed CBAM. Out of scope: full OEE, full quality, predictive maintenance overlays. In scope:

AreaEquipmentSignals
eafeaf-01energy-kwh, tap-mass-t, heat-id, co2-flow-kgh (computed if no CEMS)
reheat-furnacereheat-rf01fuel-flow-m3h, co2-flow-kgh
power-incomerpower-incomer-01energy-kwh
port-loading (or yard out-gate)out-gate-01 or externalbill-of-lading-id, vessel-destination-iso2, heat-batch-mapping

≈ 25 signals — by design, the smallest possible CBAM-conformant set.

5. Entry route

5.1 Primary: Made-in-Morocco editorial introduction

The fastest path is a warm introduction from the Made-in-Morocco production team to YNNA Holding leadership, framed as: “the next episode covers a CBAM win, and we have the technical partner ready.” This skips the procurement queue entirely for the pilot.

5.2 Secondary: CGEM CBAM working group

YNNA Holding has CGEM membership. A CGEM CBAM session positions YNNA Steel as the case study.

5.3 What we do NOT do

Do not lead with a generic Industry 4.0 maturity pitch. YNNA’s January 2026 deadline allows no time for a maturity narrative. Lead with: “declare measured data for Q1 2026, or pay the default factor on every EU shipment.”

6. Commercial structure

6.1 Compressed pilot offer (6 weeks)

ItemDetail
Duration6 weeks
Team2 IEIA engineers full-time, 1 architect 50%, 1 PM
DeliverablesUNS broker + edge node; ~25 signals live; signed CBAM extract for at least one EU shipment; 6-week handover doc; Made-in-Morocco episode raw footage authorization
Fee band600–800k MAD (≈ 55–75k EUR) fixed-fee
Payment50% kickoff (lock the team), 50% on signed CBAM extract delivery
KPI gateOne signed CBAM extract independently reproducible by YNNA finance
Editorial clauseYNNA grants Made-in-Morocco filming rights for one episode covering the work; IEIA grants Made-in-Morocco non-exclusive use of the standard’s name and visual identity

6.2 Beyond pilot

PhaseScopeIndicative
Phase 2Add quality + OEE overlays once CBAM is stable; second YNNA Steel site if relevant1.5–2.5M MAD over 4 months
Phase 3YNNA Holding cross-subsidiary (the dossier names 9 YNNA subs); CBAM-relevant ones firstNegotiated framework

6.3 Why the fee is below the Sonasid band

YNNA’s fee band is intentionally lower than Sonasid’s because:

  • Smaller signal set (25 vs. 65)
  • Shorter duration (6 vs. 12 weeks)
  • Editorial value to IEIA partially offsets fee
  • Reference-account risk premium (early adopters get a discount)

7. Why now

  • January 2026 deadline. Zero slack.
  • Editorial introduction available. The cost of access is near-zero relative to cold outreach.
  • YNNA Holding has 9 subsidiaries — a YNNA Steel win cascades.
  • Standard exists. No spec phase, just deployment.
