SECI Model
Definition
A four-mode framework for how knowledge converts between tacit and explicit forms inside an organization. SECI = Socialization · Externalization · Combination · Internalization. Often visualized as a continuous spiral rather than a static 2×2.

Why it matters
Healthy KMS = all four loops running continuously. Most KM systems fail because they only execute one or two modes:
- Pure Combination → endless synthesis from existing docs, no new tacit input → the system inbreeds
- Pure Socialization → tacit knowledge stays in heads → org loses capability on resignation
- No Internalization → docs nobody reads → 200-page binders that don’t change behavior
The spiral
Nonaka’s central insight: knowledge creation is a spiral — each cycle through the four modes operates at a higher level. Tacit insights from operators (Externalization) get synthesized into formal models (Combination), absorbed by new hires (Internalization), who develop new tacit intuitions through practice (Socialization), which seeds the next round of Externalization.

Common mistakes
- Drawing the matrix and calling it done. The model is a process diagnostic, not a chart
- Skipping Internalization (“we wrote it down, so people know it now”)
- Skipping Externalization because it’s awkward (people don’t like being asked to articulate intuition)
- Treating Combination as the “real” KM work — it’s the easiest mode and the lowest-value if isolated
